Plan on $7,000–$16,000 for a ducted heat pump replacement when the home already has serviceable ducts, a suitable electrical circuit and an accessible equipment location. The bottom of that band is standard-efficiency, single-stage equipment in a straightforward market. The top covers larger capacities, stronger warranties, variable-speed systems and higher-cost labor markets.

Heat pump cost by home size and capacity

Home size is useful for a first budget—not for selecting equipment. The same 2,000-square-foot floor plan may need very different capacity in Minneapolis and Atlanta, or before and after air sealing. Window area, insulation, orientation, leakage, ceiling height, occupancy and duct losses all belong in an ACCA Manual J load calculation.

Why the square-foot shortcut costs money

Oversized equipment reaches the thermostat setting quickly but may short-cycle, dehumidify poorly and wear faster. Undersized equipment may run continuously without holding design temperature. Ask each bidder for the load calculation and the model’s heating capacity at your local winter design temperature—not just its nominal tonnage.

Where the money goes

Equipment and efficiency tier. Single-stage systems are least expensive; two-stage and variable-speed compressors cost more but improve part-load comfort, humidity control and sound. A premium rating does not automatically produce a good return in every climate or utility-rate area.

Low-temperature performance. Cold-climate heat pumps use larger heat exchangers, advanced controls and compressors designed to retain output as outdoor temperatures fall. They cost more than basic warm-climate units, but may avoid expensive resistance backup or make an all-electric design workable.

Ducts and airflow. A new outdoor unit cannot fix leaky, undersized or poorly balanced ducts. Static-pressure testing, sealing, return-air improvements or replacement can add hundreds to several thousand dollars, but those changes may protect the equipment and deliver more comfort than the next efficiency tier.

Electrical work. Panel capacity, breaker space, disconnects, wire size and auxiliary heat requirements affect the quote. A service upgrade is a separate project and can materially change the budget.

Labor, permits and commissioning. The price includes refrigerant handling, brazing or line connections, evacuation, electrical setup, condensate work, controls, permit fees and startup testing. Low bids sometimes omit the exact steps that determine reliability.

Federal credit and 2026 incentives

The federal Energy Efficient Home Improvement Credit under Section 25C ended for property placed in service after December 31, 2025. A page still promising a 30% federal heat-pump credit for a 2026 installation is using expired information.

That does not mean every incentive disappeared. States, cities, electric utilities and income-qualified programs may offer rebates, financing or weatherization support. Programs can close, change equipment lists or depend on the exact service address, so ask contractors to identify each program by name and then verify it with the administrator yourself.

A heat pump commonly costs $1,500–$3,000 more than comparable straight-cool central AC because the system also reverses for heating and needs additional controls. If an existing furnace is young and natural gas is inexpensive, that premium may not pay back quickly. If both AC and furnace are old—or the home uses resistance heat or propane—the whole-system math can favor the heat pump.
