Where the heat pump wins

The South and both coasts. Mild-to-warm winters are the heat pump's home turf — it carries the whole heating season alone, no furnace, no gas line. In Sun Belt metros the straight-cool AC is increasingly the niche choice, not the default.

Anywhere heating runs on electricity or propane. Resistance heat costs 2–4x more per delivered BTU than a heat pump. Propane owners typically see the fastest payback of anyone.

When furnace and AC are both old. One heat pump can replace both functions in a single project. Compare its price gap with current local incentives and modeled annual energy savings.

Where the straight AC still wins

Cheap natural gas plus hard winters. Upper Midwest and Mountain West with low gas rates: a 96% furnace burning cheap gas is hard to beat below freezing. AC-plus-furnace or a dual-fuel setup often prices out ahead.

Young furnace in the basement. If the furnace has 10 years left, paying the heat pump premium to idle it rarely makes sense — swap the AC, revisit at furnace end-of-life.
