Installation cost: compare equivalent coverage

A straightforward one-room air-to-air split commonly costs about £1,400–£3,200. That is not comparable with a boiler serving every radiator and hot tap. Boiler installation cost varies with combi, system or regular type; flue position; gas supply; condensate; cylinder; controls; radiator and pipe condition; and whether the system is moved or converted. Obtain a boiler quote for the same hot-water and room-heating requirement before declaring either route cheaper.

Running cost: use delivered heat

A boiler converts purchased gas into heat with efficiency losses. An air-to-air heat pump uses electricity to move heat and may deliver roughly three to four units of heat per unit of electricity in suitable conditions. Electricity costs more per purchased kWh than gas, so seasonal performance, zoning and tariffs decide the result.

The calculation is: electricity price divided by seasonal COP for air-to-air, versus gas price divided by seasonal boiler efficiency for gas. Then add the practical difference in rooms and hours. Heating one occupied home office with air-to-air while leaving unused rooms cooler is not the same job as circulating boiler water through the whole house.

Use the air-to-air heating calculator with your tariff, and treat national examples as orientation. Weather, flow temperature, defrost, cycling, heat loss and user behaviour all change the bill.

Comfort feels different

Air-to-air warms a room quickly and responds well to occupancy schedules. The indoor fan creates airflow and some sound, although a well-positioned modern unit can be quiet at low speed. It does not warm radiators or create the same radiant sensation near emitters.

A boiler and radiator circuit often warms more slowly and can retain heat after the burner stops. Poorly balanced radiators, high flow temperatures and broad zoning can waste energy. Neither system is inherently comfortable without correct sizing, placement and controls.

Hot water is the deciding gap

A gas combi can supply heating and instantaneous hot water from one appliance. A system boiler can heat a cylinder. Most air-to-air heat pumps do neither, so replacing a boiler requires a hot-water plan. Options include retaining the boiler for water, using an immersion cylinder, electric shower, point-of-use heater or another heat-pump water system.

Include capital cost, standing charges, space and household demand. Removing gas may avoid a future gas standing charge only if no other gas appliance remains. Retaining a boiler solely for hot water may still be the least disruptive choice, but that needs an annual cost and maintenance comparison.

When air-to-air has the strongest case

  • The property uses direct electric heating, storage heaters, LPG or another expensive off-gas fuel.
  • Summer overheating makes cooling valuable as well as winter heating.
  • Occupied rooms can be served individually and unused zones can remain off.
  • There is no useful wet radiator system, or avoiding new wet pipework reduces disruption.
  • A suitable outdoor position, drainage route and electrical supply are available.

When a gas boiler may remain practical

  • The existing wet system and boiler are efficient, serviceable and already meet comfort needs.
  • Domestic hot-water demand is high and there is no acceptable alternative arrangement.
  • Indoor fan units, ducts or outdoor condensers are not acceptable to the property or owner.
  • The house layout would require many indoor units while the radiator network already reaches every room.

The hybrid option

An air-to-air split can heat the main occupied zone and cool it in summer while the boiler remains for hot water, distant bedrooms or the coldest conditions. This can reduce gas use without pretending a one-room system replaced the whole boiler. Controls should make the intended handover clear so both systems do not heat the same space unnecessarily.

A hybrid project normally does not meet the full-replacement intent of the air-to-air BUS grant route, so price it without assuming a voucher unless an MCS installer confirms otherwise. It can still be a rational privately funded comfort upgrade.

The current grant and evidence to request

Current GOV.UK and Ofgem guidance lists £2,500 for qualifying residential air-to-air heat pumps in England and Wales. Ofgem says the system must replace eligible existing fossil-fuel or electric heating and meet the property’s full space-heating requirement. An MCS-certified installer applies and the voucher appears as an upfront discount.

Is an air-to-air heat pump cheaper to run than a gas boiler?

It depends on electricity and gas tariffs, seasonal heat-pump efficiency, boiler efficiency, zoning and which rooms receive heat. Air-to-air can be compelling when it replaces direct electric heating or targets occupied rooms. Against mains gas, calculate delivered heat for the same space rather than comparing purchased energy alone.

Can an air-to-air heat pump replace a gas boiler?

It can replace the boiler’s space-heating role when the system is designed for the property’s full heat loss and every required room has heat delivery. It does not normally produce domestic hot water, so showers and taps need a separate solution.
