Understand VRF, VRV and heat recovery before comparing commercial proposals, controls and whole-life maintenance.

What VRF and VRV actually mean

Variable refrigerant flow systems connect multiple indoor units to one or more modular outdoor units. The system varies refrigerant delivery as zone loads change, allowing individual room control across offices, hotels, mixed commercial floors and other multi-zone buildings. “VRV” is Daikin’s trademark; it is not a separate fundamental category from VRF.

The benefit is design flexibility, not unlimited simplicity. Pipe networks, branch components, controls, refrigerant concentration, access and commissioning require specialist attention. A building with three ordinary rooms may be better served by separate splits or a multi-split. VRF earns its complexity when the zoning and building layout need it.

VRF air conditioning costs

A credible VRF budget starts with zones, loads and routes rather than a price per indoor unit. Compact projects may begin around £15,000; multi-floor, heat-recovery or heavily phased installations can exceed £70,000, with major schemes going much higher.

Include heat-load calculations, design, indoor and outdoor units, branch components, pipework, insulation, drains, controls, electrical work, access, lifting, fire stopping, builders’ work, commissioning, training, documentation and initial maintenance. A model list without those items is an equipment schedule, not a complete project price.

When heat recovery is worth paying for

A south-facing meeting room may need cooling while a shaded perimeter office needs heat. Hotels can have highly individual room demand, and internal zones can retain heat throughout winter. Heat-recovery VRF can move energy between zones and meet those simultaneous needs.

Do not specify it solely because it is the most capable option. Map hourly and seasonal zone behaviour, operating schedules and occupancy. If the building changes mode together, a simpler heat-pump VRF arrangement may reduce equipment and maintenance complexity. If simultaneous loads are genuine, make the controls sequence and branch arrangement part of the tender.

Indoor units and air distribution

VRF describes the refrigerant architecture, not the indoor appearance. It can serve high-wall units, floor consoles, ceiling cassettes and concealed ducted fan coils. Choose each terminal around room geometry, airflow, sound, ceiling space, drainage and maintenance access.

Indoor-unit capacity is not enough on its own. Check throw, air velocity in occupied positions, return-air path and how partitions or furniture may change. Concealed units require ducts, grilles, balancing and access panels; those elements can decide comfort more than the outdoor-system brand.

Ventilation is a separate design stream

Standard VRF indoor units recirculate room air. They do not automatically meet fresh-air requirements or remove pollutants. The ventilation system may be natural, mechanical or integrated through compatible equipment, but its outside-air load must appear in the heating and cooling calculation.

Ask every proposal to identify outdoor-air rates, extract, heat recovery where applicable and controls interaction. A room that reaches setpoint while carbon dioxide climbs is not a successful environmental design.

Refrigerant safety, pipework and access

VRF networks can contain substantial refrigerant charges distributed through occupied buildings. Designers must follow current standards, manufacturer rules and applicable safety requirements when considering room volume, leakage scenarios, detection, ventilation, isolation and charge limits. This is not a detail to leave until commissioning.

Branch components, joints, valves, filters, drains and controllers need access after ceilings and finishes are complete. Require coordinated drawings and labelled access panels. Pipe insulation and vapour sealing matter: hidden condensation can damage ceilings long before a refrigeration fault appears.

Controls and metering

Decide which occupants can change setpoints and modes, when zones shut down, how windows or occupancy interact, and what facilities staff need to monitor. Hotel rooms, leased floors and owner-occupied offices have different control and energy-allocation needs. Integrating with a building-management system should specify points, alarms, responsibilities and testing—not simply say “BMS compatible”.

Good controls prevent simultaneous waste and make faults visible. Overly restrictive controls can also generate complaints and workarounds. Agree sensible setpoint ranges, schedules and overrides with the operating team before programming.

Maintenance and replacement risk

A shared architecture concentrates risk. One outdoor module, network or control fault may affect many rooms, so define acceptable downtime and whether separate systems, modular capacity or temporary arrangements are required. Keep commissioning records, model schedules, controller credentials and drawings accessible to future engineers.

Use an asset-based maintenance contract covering indoor units, outdoor modules, branch equipment, drains and controls. People who work on refrigerant-containing systems need the appropriate qualifications described by current GOV.UK F-Gas guidance.

How to compare VRF proposals

Issue the same zone schedule, drawings, design conditions, occupancy and operating hours. Require loads, diversity assumptions, system architecture, indoor-unit selections, pipe and branch drawings, refrigerant safety review, ventilation interfaces, controls, sound, electrical work, access, commissioning, seasonal performance, warranty and maintenance.
